WayCup Engine: Project History (Phases 1-4)

This document serves as the authoritative record of the WayCup Engine’s evolution through the first four major phases of its development.

Objective: Establish a secure, high-performance Thin-Client Infrastructure (TCI).

Environment: Migrated from temporary VMs to “The Box” (Chromebox running Debian 12 / Linux).
Identity: Implemented Headless 1Password Service Account for zero-dependency secret management.
Scaffolding: Established the 4-Pillar Architecture (Internal, Labs, Clients, Archive) to isolate data gravity.

Objective: Validate snippet sync and audit knowledge bloat.

Snippets: Verified the snip alias integration with GitHub Gists via the gh CLI.
Audit: Identified 105 heavy synthesis files that were bloating the local RAG context.
Action: Formulated the plan for “Nuclear Curation” and the shift to cloud intelligence.

Objective: Offload RAG compute to the cloud and establish a professional team UI.

Brain (Vertex AI): Replaced local LanceDB indexing with Google Vertex AI Search & Conversation (RAG).
Storage: Automated Vault mirroring to Google Cloud Storage (GCS) via GitHub Actions.
UI (Quartz): Established a “Headless Quartz” pipeline. The site is built in the cloud and deployed to Cloudflare Pages at vault.waycupcreative.com.
Engine: Upgraded the local machine to Node.js 22 via Nix to support modern development tools.

Objective: Professionalize the Vault for high-fidelity human and AI consumption.

Stage-First Structure: Restructured the Vault into a chronological 00-04 Pipeline (Core ➔ Attract ➔ Convert ➔ Serve ➔ Intelligence).
Metadata Injection: Programmatically injected YAML Frontmatter (Lifecycle Stage, CTOx Module Origin) into every file.
ETL Distillation: Extracted and transformed 8 raw workshops into high-signal Tactics and Playbooks.
Protocol: Codified the “Fractional CTO Sauce” (Analytical, Constraint-Driven Communication) into the global GEMINI.md memory.
Integrity: Repaired all internal Wikilinks, removed special characters from URLs, and standardized nomenclature.

Phase 5: Deployment of isolated client “Instances” (e.g., Dog Wizard) using the Headless Quartz/Vertex template.
Vibe Code: Continued UI refinement of the Quartz dashboard to reach “Socratica” levels of polish.
Skill Activation: Connecting new Tactics to automated AI skills (e.g., prospect-assassin).
